In 2026 custom AI silicon crossed from science-project to structural force: application-specific accelerators are on track to make up roughly 27.8% of AI-server accelerator shipments this year and to surpass merchant GPUs in unit shipments by 2027-2028 [5]. Every hyperscaler now runs its own program — Google's TPU v7 "Ironwood," AWS Trainium3, Microsoft's Maia 200, Meta's MTIA line — and OpenAI has committed to 10 GW of Broadcom-built "XPUs" [6][7][8][10][11]. This flagship asks what the shift actually does to the economics of AI, and to the equity map. The headline driver is the Nvidia margin: Nvidia earns a ~75% gross margin [2], and a hyperscaler running a fixed, enormous, self-owned workload can strip much of that out — vendors and analysts report ~44-50% lower total cost of ownership for Ironwood and Trainium3 versus comparable Nvidia systems [6][7]. But the saving does not destroy the margin so much as relocate it: the value migrates to the merchant enablers that co-design the chips (Broadcom and Marvell hold ~95% of that market [4]; Broadcom's AI-semi revenue hit $10.8B in a single quarter, up 143% [3]) and to TSMC and the HBM makers, who own the packaging-and-memory chokepoint that gates custom and merchant silicon alike. Our base case: the custom-silicon wave is best read as a Broadcom-and-TSMC trade, not an anti-Nvidia one — and, because a leading-edge program only pencils at hyperscaler volume, it entrenches the five incumbents rather than democratising compute.
